How to brief your video editor so revisions don't multiply
The 8-part brief template that's eliminated endless back-and-forth on 1000+ videos. What to include, what to never leave ambiguous, and how to communicate once and edit right.
Most creator-editor relationships die from ambiguous briefs. You send raw footage and a two-line note. The editor makes assumptions. Comes back with something that's technically good but feels wrong. You request revisions. They interpret your feedback as a suggestion. Five emails later you're frustrated and they're defensive.
The fix is not better communication skills. It's a brief template that preempts most misunderstandings before they happen. Here's the structure I've used with 1000+ videos: eight pieces of context that lock in what the editor needs to know.
Part 1: Video overview (what is this?)
One paragraph. Topic, length, target audience, and upload date. No more.
Example: "Deep dive on the micro-habit paradox. 22 minutes. Audience: people building habits, productivity-curious, skeptical of typical motivation advice. Uploading Friday."
This orients the editor to tone. A 22-minute habit video for skeptics needs different pacing than a 22-minute motivational video for beginners. The upload date matters because it dictates turnaround and urgency.
Part 2: Style references (show, don't tell)
Link three to four of your previous videos that represent the edit style you want. Describe why in one line each.
Example:
- Episode 47 — hook pacing and B-roll rhythm I want to match
- Episode 52 — color grade and mood I want; this video held retention past 7 mins
- Episode 38 — interview pacing; how I want questions edited out
This prevents the editor from guessing. They can watch what worked and why. They're not inferring tone from your descriptions; they're matching concrete examples.
Critical rule: Never use "like the old way" or "how I used to do it." Always reference recent uploads that represent the current standard you want.
Part 3: Hook specification
This is where most briefs die. Editors skip it because it sounds like busywork. But this section alone cuts your revision rounds in half.
Describe what your hook is and what retention behavior you want:
Example: "Hook is the clip at 3:45 of me responding to the email. I want it to be the opening shot, 15 seconds max, then cut to title card. Target: hold 80% retention past 30 seconds and 65% past 1:00."
The editor now knows: (1) which footage is the hook, (2) how long it should be, (3) what comes after it, (4) what the retention target is. They're not experimenting. They're executing against clear metrics.
Part 4: Content structure (beat-by-beat)
Use timestamps from your footage to map out the logical structure. Not every second — just the major sections.
Example:
- 0:00 - Hook
- 0:15 - Title card
- 0:30 - Story / problem setup (footage: 8:22-15:30)
- 5:30 - First principle explanation (footage: 20:00-28:00)
- 12:00 - Real example (footage: 35:10-50:40)
- 18:00 - Practical takeaway
This removes the ambiguity of "where does this footage go?" The editor knows the sequence before they start cutting. Reordering happens upfront, not in revision 3.
Part 5: "Do not do" list
The most underused part of every brief. Describe what editing choices actively hurt your channel or your brand.
Example:
- Don't use heavy transitions (my audience doesn't expect them)
- Don't speed up the intro story more than 1.5x (it loses emotional weight)
- Don't add text overlays on the interview portion (kills eye contact impact)
- Don't use stock music that sounds corporate (I'm building trust, not selling something)
This signals what your brand actually is. It prevents an editor from defaulting to trends that don't fit your channel. It's permission to be boring when boring serves your content better.
Part 6: Last retention graph
Screenshot and link your last 3 videos' retention graphs. Mark where they dipped and where they held.
Point out patterns: "Last two videos dipped at 4:30. It's where I cut from A-roll to me talking directly. Anticipate this and add visual pattern interrupt before that moment."
The editor now knows what killed retention on your last upload and can design this edit to avoid that trap.
Part 7: Turnaround and revision terms
Be explicit.
Example: "Turnaround: 48 hours from upload of footage. Included: one major revision round. Revision scope: large structural changes okay (reorder sections, swap B-roll), small tweaks (timing adjustments, color grade) are on me."
This prevents scope creep. The editor knows what they're committing to. You know what's included and what's extra.
Part 8: Quality examples (what good looks like)
Link to three videos outside your channel that represent the quality bar you're aiming for. Could be competitors, inspiration, or best-in-category.
Example: "Retention and pacing reference: [Creator A's video]. Sound design reference: [Creator B's video]. Hook energy reference: [Creator C's clip]."
You're not asking them to copy. You're pointing to the standard they're hitting. It grounds abstract concepts in concrete execution.
The template as a checklist
A brief that takes 20 minutes to write saves 90 minutes in revision emails and 3+ days of turnaround delays.
Here's the structure to copy:
BRIEF: [Video Title]
- Overview (1 line)
- Style refs (3-4 videos with why)
- Hook spec (what it is, how long, retention target)
- Structure (beat-by-beat with timestamps)
- Do-not-do list (5-7 items)
- Last retention graph (screenshot + pattern notes)
- Turnaround terms (deadlines, revision scope)
- Quality references (outside examples of the standard)
What NOT to include in briefs
Be careful not to over-specify:
- Don't micromanage transitions. "Use a fade here, cut there, L-cut here." That's directing, not briefing. Trust their craft.
- Don't describe problems vaguely. Instead of "make it punchier," reference an episode that was punchy and say why.
- Don't change your mind in revisions. If you want something different, you're breaking the brief. Acknowledge that and reset expectations.
- Don't assume they know your channel. Even if you've worked together, send context every time. Muscle memory fades.
How good briefs compound
After three to four videos with the same editor using this template, something shifts. They start predicting what you'll want before you ask. They notice patterns in your retention that they proactively design around. The brief becomes shorter because shared context gets larger.
That compression of communication is how you get from "editor who executes" to "creative partner who anticipates." It starts with the first brief being detailed enough to be useful.
